# How to build a finance team as your business grows

**The short answer:** revenue is a useful workload signal, not a hiring rule. Design your finance team around transaction volume, business model, reporting needs, stakeholder risk and the speed of change. A modest-revenue business preparing for investment may need CFO input early; a larger, predictable business may need excellent control and reporting with only occasional CFO support.

## Use revenue and complexity together

| Business pattern | Likely priority | Capability to consider |
| --- | --- | --- |
| Lower revenue, simple operation | Accurate processing, cash visibility and founder relief. | Dependable bookkeeping with review and access to Controller advice. |
| Lower revenue, high complexity | Funding, long cash cycles, multiple entities or investor reporting. | Targeted CFO or Finance Director input, supported by Financial Control. |
| Revenue rising, simple model | Faster close, management accounts and working-capital routines. | Management Accountant and Controller capacity with proportionate senior review. |
| Revenue and complexity rising | Profitability by client, product or project; scenarios; systems and accountability. | A layered team with Finance Director leadership and CFO input for major events. |
| Larger, stable operation | Resilience, succession, specialist depth and strategic challenge. | A stronger internal team, supplemented by fractional or project expertise. |

## Complexity can matter sooner than revenue

Review the design when you add revenue streams, pricing models, departments, entities, currencies or countries; take on debt or investment; carry inventory; manage long collection cycles; face contractual reporting; or prepare for acquisition, restructuring or exit. Each change can create work and risk before it appears in turnover.

## Build four connected layers

1. **Transaction integrity:** bookkeeping, invoicing, payments, payroll coordination, VAT information and reconciliations.
2. **Control and close:** balance-sheet ownership, review, policies, working capital and dependable records.
3. **Planning and performance:** management accounts, budgets, forecasts, KPIs, profitability and accountable action.
4. **Capital and strategy:** scenarios, funding, board support, acquisitions and material investment choices.

Weak lower layers pull senior people into repair work. Missing senior layers leave reliable numbers disconnected from decisions. You do not need to fill every box immediately, but each necessary layer needs an appropriate owner.

## Three practical team designs

- **Founder relief:** bookkeeping plus Controller oversight, with light Finance Director input to establish reporting and planning.
- **Growth and performance:** Management Accountant and Controller delivery led by a Finance Director, with CFO support for major decisions.
- **Funding or transformation:** focused CFO leadership and modelling, supported by people who maintain and report the underlying information.

## Client evidence across the layers

Levistor needed a model for planning and stress-testing important initiatives. Lightning Health benefited from senior Financial Controller capacity rather than the CFO title initially requested. Decipher Marketing needed stronger day-to-day finance, organised information and trusted guidance. Growth does not lead every business to the same role. ## Signals that your team design needs review

- Month end, cash reporting or forecasts are late or unreliable.
- A senior person spends substantial time fixing lower-level work.
- Leadership cannot see profitability, capacity or downside risk.
- A funding, hiring, expansion or investment decision is approaching.
- Finance depends on one person or undocumented knowledge.

**Practical caveat:** these are design patterns, not turnover thresholds. Your team should reflect the work and risk in your specific business.
